1. What are the purposes and intentions of the technology — and are they clearly communicated?
Most AI projects start with a business rationale: reduce handling time, improve quality, automate routine tasks. These are legitimate goals.
But the problem arises when the purpose is only clear to management. If employees do not understand why AI is being introduced, uncertainty and distrust fill the void. NFA's research points out that transparency about the technology's intentions is critical for acceptance.
Ensure the purpose is communicated clearly and concretely: What should the technology solve? What should it not be used for? And what does it mean for each person's daily work?
2. Who does the technology support — and who risks losing influence?
AI systems are rarely neutral. They automate certain tasks, strengthen certain roles, and can marginalize others. A chatbot that answers customer questions can free up time for support staff, but it can also remove the professional judgment that was previously central to their role.
Ask yourselves: Who gains more influence with this technology? And who gets less? If the answer is one-sided, you should adjust the implementation so all parties experience genuine value.
3. How does AI affect the power dynamic between management and employees?
NFA's research identifies power shifts as an underexposed theme in AI implementation. When management gains access to data and insights that employees are unaware of or have no influence over, an asymmetry emerges.
This can happen, for example, when AI logs employee productivity, prioritizes cases without involvement, or generates performance data used in management decisions. Even when the intention is good, the effect can be that employees experience a loss of autonomy.

4. Would you subject yourselves to the technology you are implementing?
This question — inspired by NFA's DUV framework (Duty, Utility, Virtue) — is simple but powerful. If the leaders and decision-makers implementing AI would not accept being monitored, managed, or evaluated by the same technology, it is a signal that the solution lacks balance.
The question is not about slowing innovation. It is about ensuring that technology is implemented with respect for the people who will use it daily.
5. How do you measure not just efficiency, but also well-being and acceptance?
Most AI business cases measure hard KPIs: handling time, error rate, throughput. This is necessary but insufficient.
If employees experience AI as a burden, a control tool, or a threat to their professional identity, you will see resistance, workarounds, and in the worst case increased staff turnover. Therefore, also measure adoption, user satisfaction, and the experience of meaningfulness at work.
